A Mirpur-based apparel Shopify store had RTO at 34%, killing their real ROAS from a reported 3.9× to ~2.4×. Ninety days of COD funnel work: OTP checkout live, address scoring pushed 22% of orders through WhatsApp confirmation, courier routing switched Gulshan / Banani orders to Pathao and Old Dhaka orders to a local partner, 3% bKash prepay discount converted 19% of would-be-COD orders. Result: RTO dropped from 34% to 16%, delivered ROAS moved from 2.4× to 3.6×, and monthly RTO cost dropped from BDT 1.7L to BDT 74k on the same order volume.
